Repair or Replace? Making the Call on a Worn Gearbox

A worn gearbox rarely presents a single obvious answer. Rebuild cost, replacement lead time, spare availability, and remaining service life all pull in different directions. Making the call on a worn gearbox means weighing those factors against what production can actually afford to lose.

This framework is the companion to preventive vs. predictive maintenance: scheduled service tells you when to look, condition data tells you something is changing, and this is how to decide what to do once the inspection is on the table.

Start With What the Gearbox Is Still Doing

Before comparing quotes, record the current condition. Noise, heat, vibration, oil condition, and backlash each point at a different failure mode. A unit that still holds load with rising vibration is a different problem from one that is already leaking, running hot, and chewing teeth.

  • Temperature above the unit’s established baseline on the same duty cycle
  • Audible gear mesh that was not there at the last PM
  • Metal in the oil or a sudden change in particle counts
  • Play at the output shaft that operators have started to compensate for
  • Oil weeping at seals or a housing that is staining between services

One symptom can justify a planned rebuild. Three or four at once usually means the housing, bearings, and gear set are all in play.

Compare Rebuild Cost to Remaining Life

A rebuild makes sense when the housing is sound, replacement gears or bearings are available, and the rebuilt unit can return a useful portion of its original service life. Replacement makes more sense when the housing is cracked or distorted, the ratio is obsolete, or the rebuild quote is already close to a new or remanufactured unit.

Ask for both numbers before the outage window closes:

  • Rebuild scope: bearings only, gear set, or full tear-down with housing work
  • Lead time for the rebuild versus a replacement unit of the same ratio
  • Warranty and expected hours after either path
  • What else on the line has to come apart to get the gearbox out

Lead Time Often Decides the Call

A lower rebuild price is not a win if the line sits for six weeks waiting on a gear set. A higher replacement price can be the cheaper plant decision when a unit is on the shelf or a reman is days away. Spare availability belongs in the same column as price.

If the gearbox is a single-source ratio with a long factory lead time, stocking a spare or scheduling a rebuild before the unit is down is part of plant maintenance, not an emergency purchase.

When Repair Is the Right Move

Repair or rebuild is usually the right call when:

  • The housing and shafts are still within spec
  • The failure is localized (bearings, seals, or one damaged gear)
  • The rebuild can be completed inside the next planned window
  • A replacement unit would change mounting, ratio, or motor fit

Shop-floor rebuilds and field change-outs both work when the scope is honest. What does not work is replacing seals on a unit that is already making metal and calling it done.

When Replacement Is the Safer Call

Replace the unit when the housing is damaged, the ratio is no longer supported, or the rebuild would return a gearbox you still do not trust on a critical drive. Also replace when the same gearbox has been through repeated partial repairs in a short span — that pattern is a cost problem, not a parts problem.

A Practical Decision Sequence

  1. Document condition: heat, noise, oil, backlash, and recent load changes.
  2. Get a rebuild scope and a replacement quote with lead times on the same day.
  3. Price the outage, not just the gearbox — labor, rental, lost production, and secondary damage.
  4. Choose the path that restores reliable hours inside the window you actually have.
  5. Write the result into the PM record so the next worn unit does not start from zero.
